Timing set up problem

The timing tensioner went and bent valves, I change all of the valves and reinstalled the head. I installed new a tensioner and guides. When I start turning the engine (by hand ) the chain jumps time. I tried another tensioner and same problem. l can see the piston of the tensioner comes pretty much all the way out. Any ideas ?

You may have a failed lower chain guide causing the chain to over extend and this will make the tensioner extend beyond its limits. Remove all of the front covers and make sure there is no damage further down.
