1994 Mercury Villager running hot

I have a 94 Villager with 204000 miles on it. A couple days ago it started running hotter than usual. It seems fine at extended idle, but starts to heat up as soon as its driven. Also the heater blows cold air. Where do I start to diagnose problem? No leaks are visible and radiator is full. Thank you

I would start by replacing the thermostat. Try that and let me know if it fixes the problem.
