1983 Chevy Van no heat

please help! My van's heater will only once in a while decide to work. When it does it will come on by itself and only on high. I have replaced the 3 control switches in the dash. Have jumped a hot led to the fan motor instant on. I believe its more on the vacuum side of a problem. No obvious signs of vacuum leaks though. Any thought?

Is it the fan motor that doesn't work all of the time? If it only works on high, have you replaced the blower motor resister?
