2005 Ford Crown Victoria Heater Control Will Only Blow Air Vents Hot Cold Works

My heater control will only blow air from the vents, the hot and cold works and when you push the buttons to change the heater position it shows it changed but it still blows only from the vents. When I close the vents I can get some air to the floor and windshield. It has auto climate control, any ideas? I also need to know where and how to remove these components, thank you , Butch

door acuator motors may be bad but before throwing parts at it, have someone with a scan tool confirm.
