How long does it take to replace the ecu on a 1999 mercury villager estate?

Last three questions, if the ecu was bad, would the vehicle not start? Is there any way to get it started before replacing the ecu? Do you think replacing the ecu is very difficult? You have been a major help, I greatly appreciate your help. Thank you sincerely.
